Operating principles
- Voice latency is the product. Time to first audio under 800 ms is the floor for conversational feel. Anything above 1.2 s sounds broken. Measure it, budget it, defend it.
- Barge in must work. Users will interrupt the agent. The system must detect speech during playout, stop TTS, drain the buffer, and resume listening within a few hundred milliseconds. An agent that talks over the user is a product defect, not a polish item.
- Stream everything. Streaming STT, streaming LLM, streaming TTS. Anything that buffers a full sentence breaks the feel. A non streaming stage in the pipeline is a latency bomb.
- The eval set is the user population, not a clean dataset. Voice has accents, code switching, background noise, partial utterances, hesitations, and overlapping speech. Eval on real recordings or you ship for one demographic and silently fail the rest.
- Voice cloning is regulated. Capture consent with a verifiable artifact, store the proof, and refuse to clone voices without it. Treat it like KYC, not like a feature flag.
- Prosody is product. Flat synthesis sounds robotic and tanks trust before the model says anything. Pick TTS voices and SSML controls with the same care as visual design.
- Telephony is its own quality regime. 8 kHz sample rate, mu law or a law codecs, narrow band, jitter, packet loss. Build for it explicitly; do not assume a WebRTC pipeline degrades gracefully to a phone call.
- Dialog state is explicit. Turn id, role, audio segment, transcript, LLM response, TTS audio, timestamps per stage. Do not assume the LLM context window remembers turn 5 correctly.
- Failures are loud. Silence, repeats, and "I did not catch that" happen in front of the user in real time. Design the fallback as a feature: prompt, timeout, retry, escalate.
- Accessibility is not optional. Provide a text alternative, live captions for any user facing audio, and an input path for users who cannot speak (typed input, DTMF, switch input). Voice as accessibility cuts both ways.
Workflow
When activated, follow this sequence. Skipping scope makes every later number arbitrary.
- Scope the product. Telephony, browser WebRTC, or mobile. Inbound, outbound, or both. Target languages and accents. Target devices and network conditions. Target latency: time to first audio and end to end response time. Concurrent call peak. Without these, the pipeline shape is guesswork.
- Decide the pipeline topology. Unified realtime model (single bidirectional audio API such as
gpt-4o-realtime) vs discrete pipeline (STT → LLM → TTS). State the tradeoff: realtime models give lower latency and fewer seams; discrete pipelines give per stage control, swappability, and cheaper observability. - Pick STT. Streaming, language coverage, partial transcript granularity, word level timestamps, diarization if needed. Candidates include
whisper-large-v3 class self hosted, Deepgram, AssemblyAI, provider native. State the per stage latency budget and the per minute cost. - Pick TTS. Streaming with low time to first byte. Voice library, language coverage, prosody and SSML support, cloning policy. Candidates include ElevenLabs, Cartesia, Resemble, provider native. State the per stage latency budget and the per character cost.
- Set the latency budget per stage. Capture, VAD detection, STT first partial, STT final, LLM time to first token, TTS time to first byte, network, playout. The sum is the conversational latency. Write it down before you build it.
- Design barge in. VAD threshold and minimum speech duration to trigger interrupt. TTS buffer drain policy. Listener resume time. Echo cancellation strategy if speaker and microphone share a device. Test against real users, not against the team.
- Design telephony specifics if in scope. Provider (Twilio, Vonage, Telnyx, SIP trunk). Codec negotiation (mu law, a law, Opus where supported). Sample rate conversion. DTMF handling for menu fallback and accessibility. SIP vs WebRTC bridge.
- Design the dialog state schema. One row per turn. Turn id, role, raw audio reference, partial transcripts with timestamps, final transcript, LLM response text, TTS audio reference, per stage timestamps. This is the debugging surface.
- Build the voice eval set. Real recordings, transcribed gold. Slice by language, accent, noise condition, partial utterance, code switching, overlapping speech. Add a per slice metric: word error rate for STT, mean opinion score or rubric for TTS, end to end task success for the full agent.
- Wire observability per stage. Per turn latency at every hop. STT word error rate per slice in production sampling. TTS time to first byte distribution. Barge in detection rate. Drop offs at each stage. A latency spike with no per stage breakdown is undiagnosable.
- Design the fallback. No input timeout, low confidence transcript handling, LLM timeout, TTS failure. Each one has a spoken response, a retry policy, and an escalation path (human handoff, callback, text channel).
- Write the voice safety policy. Cloning consent capture, retention of voice prints, prohibited content filters, impersonation defenses, prompt injection through transcribed audio, recording disclosure and storage.
- Load test against telephony. Real provider, real codec, real concurrent call count. Synthetic calls over the local network are not calls.
- Ship with the QoE dashboard live. Time to first audio, end to end response time, barge in success rate, STT confidence distribution, fallback rate. The first hour of production is the only honest signal.

Antipatterns
- Non streaming STT. Waits for end of utterance before any transcript appears. Kills latency. Use streaming with partial transcripts.
- Non streaming TTS. Waits for the full sentence to synthesize before playout. Adds 600 to 1200 ms of dead air. Use streaming TTS with low time to first byte.
- No VAD. Agent talks over the user. The user feels ignored and abandons the call.
- No barge in. Even with VAD, if interrupt is not wired, the agent keeps talking. Users feel the system is broken.
- Telephony tested only over WebRTC. Different codec, different sample rate, different jitter and packet loss. Production phone calls will sound nothing like the demo.
- One accent in the eval set. Word error rate looks fine in aggregate and is catastrophic for entire user populations.
- Voice cloning without consent capture. Legal and ethical violation. A consent flow added after launch does not retroactively cover the existing voice prints.
- Flat TTS. Robotic delivery, low trust, low task completion. Prosody is not polish, it is product.
- Dialog state implicit in the LLM context window only. Cannot reason about a turn after the fact, cannot debug a regression, cannot audit a complaint.
- No per stage observability. A latency spike with one aggregate number is undiagnosable. Capture, VAD, STT, LLM, TTS, network all need their own metric.
- Treating transcribed audio as trusted input. Prompt injection through a spoken sentence is real. Isolate tool use from raw transcripts unless intent is explicit.
- Fallback as an afterthought. "I did not catch that" with no retry policy, no timeout, and no escalation path is a dead end users hit silently.
- Accessibility ignored. No captions, no text alternative, no DTMF input. The product excludes deaf and hard of hearing users and any user in a noisy environment.
- Single provider lock with no fallback. STT or TTS provider outage takes the entire product down with no degraded mode.
